The Challenge
Lepro had already built global brand recognition around its AI-driven lighting technology, but its US Amazon affiliate program was still finding its footing. They launched an affiliate program with PartnerBoost Q4 2024, and its first quarter told the story: just four orders and under $200 in affiliate revenue.
Time was of the essence because Q4 is the make-or-break window for Lepro's business. Halloween, Thanksgiving, and Christmas demand drives outsized sales for products like the E1 Outdoor AI Permanent Lights. Going into Q4 2025, Lepro needed the program to actually perform.
The catch: they were starting from a small partner base with no established recruitment cadence, and budget constraints ruled out flat-fee publisher deals. Lepro needed a partner who could drive real growth through relationship-led activation and smart optimization, not with a bigger budget, but with a bigger playbook. They brought on Hamster Garage in June 2025, giving the team roughly one quarter to build the program from the ground up before Q4 hit.
The Strategy
When Hamster Garage took over Lepro's Impact (D2C) and PartnerBoost (Amazon) programs in June 2025, the priority was clear: build the infrastructure to capitalize on Q4 before Q4 arrived. Drawing on experience managing comparable Amazon affiliate programs in consumer electronics, including Redtiger and Wolfbox, the team focused on three core levers:
- In-Platform Influencer Recruitment: Rather than casting a wide net, the team prioritized influencers already active on PartnerBoost, cutting activation lag. A weekly recurring outreach workflow kept a steady pipeline of relevant creators onboarding ahead of the holiday season, moving faster than a traditional cold-outreach cycle would allow.
- Foundational Partner Activation: Hamster Garage tapped its existing relationships with high-volume coupon, cashback, and subnetwork publishers to establish a reliable revenue baseline early, while influencer and content partnerships were still being built out.
- Performance-Based Optimization: With flat-fee spend off the table, the team negotiated CPA increases (CPAi) in exchange for premium placements: on-site features, newsletter inclusions, push notifications. Outreach targeted partners showing notable performance shifts, spikes or dips, to deepen relationships and unlock incremental revenue without adding fixed cost.
The Results
In one peak season under Hamster Garage's management, Lepro's affiliate programs went from a barely-there channel to a revenue engine hitting five figures monthly.
Revenue Impact:
- Combined affiliate revenue grew from $873 (Q4 2024) to $72,950 (Q4 2025), an 8,254% YoY increase
- PartnerBoost alone drove $53,464 in Q4 2025, up from $197 the prior year, clearing its $50K monthly revenue target
- Impact (D2C) revenue grew from $675 to $19,485 YoY, a 2,787% increase, giving Lepro a strong secondary growth channel
Program Growth:
- Revenue-active partners grew from 2 to 26, a 1,200% increase
- Click-active partners grew from 2 to 49, a 2,350% increase
- Strong Q3 momentum ($41,920 in PartnerBoost revenue) carried straight into Q4, showing this wasn't a seasonal spike, it was a sustained trajectory
Additional Benefits:
- The weekly influencer recruitment cadence built a repeatable system for partner growth well beyond Q4
- CPAi-based optimization created mutually beneficial relationships with low-funnel partners, unlocking premium placements with zero flat-fee spend
- The entire program's growth was relationship-led, proof of a capital-efficient affiliate model built for brands like Lepro operating under real budget constraints
Growth Summary
Lepro's Q4 turnaround shows what's possible when program strategy is built around relationships instead of budget. By prioritizing in-platform influencers, activating foundational partners early, and trading performance-based incentives for premium placement, Hamster Garage turned a near-dormant program into a five-figure monthly revenue channel in a single quarter of real ramp time.
The 8,254% jump in combined affiliate revenue isn't a one-off. This success is the result of infrastructure built to scale: a recruitment cadence, a partner base 13x larger, and a model that doesn't depend on flat-fee spend to grow. As Lepro heads into its next peak season, that foundation is already in place.
